The 20% Fee: What Dealership Digital Marketing Actually Costs

Everyone in this industry hides their pricing, and everyone knows everyone else's pricing. It's the worst-kept secret in dealer marketing. Rate cards move between dealer principals at every 20 group, every conference bar, every phone call that starts with "what are you paying for—"

So let's just put the numbers on the table. Not ranges. Not "it depends." Actual figures from actual rate cards, with the vendor names stripped off.

What the stack costs

A dealer buying digital from a major provider is typically buying four or five things, priced separately:

  • Website platform — tiered from about $1,659/mo at the entry level to $4,699/mo at the top
  • SEO — roughly $649/mo standard, $999/mo advanced, $1,899/mo premium
  • Social — about $529/mo standard, $799/mo advanced, $1,199/mo premium
  • Content and creative — around $529/mo standard, $1,119/mo advanced
  • Ad management — and this is where it gets interesting

Add-ons stack on top: call tracking, inventory feeds, review generation, video, Spanish-language sites, credit applications, each with its own line and its own monthly.

None of that is outrageous on its own. The website platform in particular is doing real work, and if you're on a manufacturer program you're not dropping it anyway — co-op eligibility is tied to it. Leave it alone.

It's the last line that deserves your attention.

The 20% problem

Ad management is commonly priced as a percentage of spend. Twenty percent is a real, printed number — it appears at every tier, with minimum spends attached. Not a negotiated exception. The list price.

Here's what that means as you grow:

  • $10,000/mo in spend — $2,000/mo fee — $24,000/year
  • $20,000/mo — $4,000/mo — $48,000/year
  • $30,000/mo — $6,000/mo — $72,000/year
  • $50,000/mo — $10,000/mo — $120,000/year

Now ask the question that matters: what changes about the work between the first row and the last?

Nothing. The same account manager builds the same campaigns from the same playbook. The keyword research isn't five times deeper at $50K. The reporting deck isn't five times longer. The monthly call isn't five times more useful. The number just gets bigger, because it's pegged to your spend rather than to the labor.

That's not a price. It's a tax on your own growth.

And it points the wrong way. When you increase spend, your vendor's revenue increases automatically — whether or not the additional spend sold a single car. When your vendor finds $5,000 a month of waste and kills it, they lose $1,000 a month. The incentive to clean up your account runs directly against their P&L. Good people override that every day. But you're asking them to.

The honest comparison

Here's where we tell on ourselves a little.

Our managed service is $3,000 per rooftop per month, flat. It replaces SEO, social, content, and ad management. It does not replace your website platform, and we won't pretend otherwise.

So the real comparison, at $30,000/mo in ad spend:

  • SEO (advanced) — $999
  • Social (standard) — $529
  • Content and creative (standard) — $529
  • Ad management (20% of $30K) — $6,000
  • Total — $8,057/mo
  • Us — $3,000/mo

That's $5,057 a month. About $60,700 a year, per rooftop. For a sixteen-rooftop group, a little under a million dollars annually.

But run the breakeven, because it cuts both ways.

The fixed pieces come to $2,057/mo. Add 20% of spend. Set that equal to $3,000 and solve: $4,715/mo in ad spend.

Below $4,715 a month, we cost you more. A single store spending $3,000/mo on digital should not hire us — the percentage model is genuinely cheaper at that size, and anyone telling you otherwise is selling.

Above it, the gap widens every month you grow. At $50K/mo spend the delta is over $9,000 a month. Not because we got better — because they got pegged to a number that has nothing to do with the work.

Why flat, specifically

We charge a flat rate because of what the work actually is.

Most of what eats an account manager's week isn't judgment. It's execution. Pulling inventory feeds. Rebuilding ad groups when the lot turns. Checking the VDP against the window sticker. Reconciling co-op. Catching the campaign still spending on a model you stopped stocking in March.

That work is real and it matters and it's also the kind of work that doesn't scale with your budget. It scales with your inventory and your channels, both of which are roughly fixed. So we priced it the way it behaves.

The consequence, which we like: if your spend doubles next quarter, our invoice doesn't move. If we find $6,000/mo of waste and kill it, we don't lose a dollar and you keep all of it. We have no reason to talk you into a bigger budget. That's not virtue — it's just what happens when you stop pricing on a percentage.

Do this before you believe any of it

Pull your last invoice. Find the ad management line. Divide it by your media spend for that month.

If that number starts with a 2, you now know what the next $10,000 of budget will cost you before it buys a single click.

Then add your SEO, social, and content lines. That total — not the website platform, just those four — is the number worth comparing.

Most dealers have never run it. It takes four minutes.
